Buy Back Your Time (Part 1): Reclaim Your Freedom

This week, we’re diving into a concept that every founder needs to master: time management.
Not the "set a timer and stay focused" kind, but the deep work of reclaiming your time to build a business that serves your life – not the other way around.
We started our book club series on Dan Martell's Buy Back Your Time by exploring the first few chapters.
This book is about working smarter and living better. So let’s break down some core ideas that can help you reclaim your freedom.
1. Stop "GSD" & Buy Back Your Life
The "Get Stuff Done" mentality is a trap.
As founders, it’s tempting to take on everything ourselves. To get everything done yourself. But that path leads straight to burnout.
This is where the Buyback Loop comes in: Audit - Transfer - Fill.
Audit: Identify the tasks that drain your energy and could be handed off.
Transfer: Delegate these tasks to team members or hire part-time help.
Fill: Focus on activities that energize you and drive revenue.
You don’t need to do it all.
The goal is to free up your time so you can invest in high-value activities—the ones that actually grow your business.
2. The DRIP Matrix: Focus on What Lights You Up
Not every task is created equal.
In the book, Martell introduced the DRIP Matrix—Delegation, Replacement, Investment, Production—as a way to categorize where you're spending your time.
Here’s a breakdown of DRIP:
Delegation: Tasks that drain you and make little money. (Hint: get rid of these.)
Replacement: Tasks that make money but drain your energy. Delegate them.
Investment: Tasks that don’t make much money but light you up. Do them in your free time.
Production: Tasks that make big money and light you up. This is where you should spend most of your time.
Remember: "80% done by someone else is 100% freaking awesome."
It's better to delegate and get back your time than to hold on to every little task.
3. The 5 Time Assassins: Overcome Your Blocks
We all face what Dan calls the 5 Time Assassins—habits or mindsets that kill your progress:
The Staller: You hesitate on big decisions, slowing your growth.
The Speed Demon: You make rapid decisions without thinking them through.
The Supervisor: You micromanage and fail to properly train your team.
The Saver: You have money but refuse to spend it on growth opportunities.
The Self-Medicator: You turn to vices (food, alcohol, etc.) to escape stress.
Ask yourself: Which assassin are you currently facing?
Recognizing it is the first step to overcoming it.
4. The Only 3 Trades That Matter
In the book, Dan breaks down three levels of trading:
Level 1: Employees trade time for money.
At this level, you're working for a paycheck, exchanging hours for income without much leverage.
Level 2: Entrepreneurs trade money for time.
Here, you're using the resources from your business to delegate and automate tasks, freeing up your own time to focus on higher-value activities.
Level 3: Empire-Builders trade money for more money.
At this level, you're investing in opportunities that multiply your wealth without requiring your direct involvement.
The goal is to move up these levels by leveraging your time.
Start by performing an Energy and Time Audit—figure out which tasks you can delete or delegate to free up your time for high-impact work. By understanding and applying these three trades, you’ll gradually shift from making a living to building an empire.
5. Free Yourself from Low-Value Tasks
Hiring in the right sequence is key. Martell’s Replacement Ladder guides you through five steps:
Executive Assistant: Your first hire should be an assistant to manage admin tasks like your inbox and scheduling.
Delivery: Next, hire someone to handle post-sale tasks like customer support or fulfillment.
Marketing: Bring on a marketer to generate leads and manage campaigns.
Sales: hire a salesperson to handle the follow-up and close deals.
Executive Leadership: Finally, hire leaders to run entire departments so you can focus on scaling.

The Big Takeaway: Trade Your Time for Freedom
The main takeaway here is simple: you don’t need to do it all.
The real power lies in strategically buying back your time so you can focus on the things that matter. By following the strategies, you can move from being overwhelmed to being in control of your time and energy.
Your journey toward freedom starts with that one question: Is this something I should be doing, or can I buy back this time?
